So I do feel Disney/Lucasfilm played some part as well as the fans/media. And that is why the fallout from her hype being disproportionate to her actual role was pretty vocal. I think a lot of that has died down now and-if anything-going into ep.8 she does seem to be more of an afterthought this time among fans. I guess we'll see how it all plays out in the coming months.

The GC interviews are curious because I get the sense that she seems unaware of the diminished role of her character. I wonder if that was the case but, I haven't really seen anything from her post-TFA So I can't say for sure anyway.
Being featured on merchandise is not an indication of a characters role in the movie. This happens being the image is "cool" and "marketable".

I don't recall how prominent Christie herself was in the Lucasfilm promotional campaign (interviews, etc), but Ridley, Boyega and BB-8 seemed to the main focus of it.

I think "fallout" is a bit extreme. It isn't like it hurt the box office or will negatively impact TLJ. People, myself included were disappointed, but speaking for myself I had only expected more of Phasma because of the fact that they had cast Christie (as opposed to an unknown) and that Abrams had said the character and working with Christie was a one of his favourite things about this project. In regards to the character, he was talking about the costume and how Christie brought it to life. In regards to Christie, he may have been talking about the fact she was so enthusiastic about the role despite having not much to do - or that she was cool with the fact he had to cut some scenes. I am making an informed guess here based on Christie's enthusiasm whenever she talks about it and the fact that Abrams is known for informing actors himself of significants cuts that affect their screen time.

About the interviews, as I said Christie's enthusiasm is obvious and it is the job of an actor in a main/supporting role to promote the movie, not to say "I'm only in a bit". The intention seems to be to expand her character in the next two films - they can't fit everything into film.

Thats right but, many see it differently. Which is why if you go through any article, video, news bit about the character you will see the inevitable "she's a letdown/nothing character/disappointment" type of comments.

I'd guess that if she wasnt featured as much in the marketing, fans would've just thought of her as an intriguing tertiary character and nothing more but, with the Disney marketing in play, I think people were misled to think her role was more prominent than it ended up being. So yeah, I think both sides contributed to people's expectations of the character.

Anyway, I'm playing devil's advocate here since I didnt think she was going to be a major character anyway (been there, done that with Darth Maul for TPM) and for the most part, I'm fine with what we were given in TFA. She just needed one brief moment to show that she was either formidable or not a good person but never really got that....ie her giving the order to kill the villagers on Jakku instead of Kylo relaying the order to her or briefly putting up a bit of a fight with Han and Finn before getting taken down by Chewie. Thankfully, their making strides towards fleshing her out with the novel and comic book series coming out later this year as well as her supposed expanded role in ep.8

I agree with this. Phasma being featured so prominently, especially on the poster, up front of several First Order troops, made it seem like she was going to be a pretty important supporting villain. I think Hux should've been in her place on the poster. He had way more screentime, more dialogue and a larger role in the plot.

The thing that really disappointed me wasn't that her role was so small. It's that the only thing she did that was important to the plot is prove she was cowardly and incompetent! Lowering the shield because Chewie growled at her? Not a very strong showing from the Captain of the new "brainwashed" Stormtrooper Corps!

A little cowardly , maybe, but I don't see how it is incompetent though. Wookies are known to dismember people apparently.

I was disappointed by that when watching the movie first time - I had expected Phasma to resist and that there would be a fight.

However, the way I see it know is that it does add a little more to her character. She is a believer in the First Order, but she doesn't want to give her life for it. She isn't programmed and makes her own choices.

I hoping Johnson has included some scenes in TLJ to deal with the result of Phasma's actions. Does any one know? Did she get away with it because the base was destroyed? Will she have a personal grudge against Finn or need to ensure he is silenced so word doesn't get back to Hux and Snoke of what she did?

I wonder if we'll ever get an explanation for why Finn's programming failed? Did it just crack under the pressure of what was happening on Jakku? Did it never actually take hold in the first place and he spent years faking it just to try to fit in in the only life he knew?

He very concerned with his own survival from early on and when he saw Rey getting robbed his first instinct was to help. This suggests that he had not become independently minded recently so I think he was free thinker for a long time.
